I studied at Uppsala University in Sweden in 1998 and 1999, in a program on educational policy and multicultural education — looking at how different countries actually structure their pedagogy, not just how they talk about it. There were no letter grades. Every class ran on pass or high pass, and if you didn't pass, you redid the assignment or retook the test. That was the whole system. Every student had something called an individuell utvecklingsplan — an individual development plan, the IUP — that laid out, in plain language, exactly what a given competency looked like at each level, so a parent, a teacher, or the student themselves could look at it and know immediately, with no guesswork, exactly what a child could and couldn't yet do.

When I came back to Tucson to finish my bachelor's degree in elementary education, the contrast between what I'd just spent a year inside and what I found waiting for me at home was disheartening in a way that's never fully left me. I graduated in 2000 and was immediately offered a position as a self-contained, cross-categorical special education teacher — even though I wasn't yet certified in special education. At the time, you could take the job under an emergency certification while working on the credential, and the district liked that I was already committed to finishing a master's in the field. I learned an enormous amount on the job that first year, with the special education staff at my school serving as a real sounding board, walking me through how to actually write and use an IEP's goals and objectives instead of just filling one out on paper.

Part of that early training was in Success for All, and I didn't have the language for it yet, but SFA's own instructional cycle was mastery learning, full stop. You finished a set of lessons, and then every child was evaluated: did they pick up the phonics, the phonemic awareness, the reading fluency, the comprehension, the word analysis. That data decided which group a child moved into next — forward if they'd mastered it, back into reteaching if they hadn't. My classroom ran two ninety-minute SFA blocks a day, and those blocks weren't fixed; if the data showed a group needed more auditory discrimination work, or more songs to build phonemic awareness, the schedule bent to fit that need instead of the other way around. Having that data in hand, constantly, was what let me actually help kids meet their goals and objectives instead of guessing at what they needed. And those goals and objectives were genuinely clear back then — spelled out competencies, not vague language. When a large share of that clarity got stripped out of the IEP process in 2004, it cost the system one of the most useful things it had ever had.

A Contract Has to Point Forward

Here is the part of the IUP that I think matters most, and it's almost embarrassingly simple once you say it out loud: it always pointed forward. This is the skill you've mastered. This is the next one up. This is what you're working on today. This is what you'll be working on tomorrow. That's it. That's the whole contract. It was pure common sense, laid out so plainly that a child could read their own plan and understand it, and if you forgot something along the way, the plan didn't treat that as a crisis — it just said, clearly, go back, retry this, and continue forward. A mastery contract that doesn't point forward isn't a contract. It's just a record of where a child currently stands, which is a very different and much less useful document.

Move On Because Learning Happened, Not Because the Calendar Says So

Rule 61 is that same Swedish model in one sentence, and it's worth sitting with how radical it actually is next to how American schools typically operate. Pass or redo isn't a punitive system. It's simply an honest one — it refuses to let a semester's end substitute for actual demonstrated competence. I've watched what happens on the other side of that honesty in my own country: after the disruptions of the pandemic, plenty of students discovered they could do close to nothing and still be passed along to the next grade, and we are only now watching that debt come due, as literacy scores keep sliding and even elite universities are reporting incoming students who struggle to finish an assigned book. Martin West, an education professor at the Harvard Graduate School of Education, has said publicly that American literacy skills peaked around the middle of the last decade and have been falling since — and reporting from a range of campuses backs him up, with professors describing entering students who can't reliably read a full passage aloud. That's not a college problem. That's a foundation-of-mastery problem, showing up eighteen years later exactly where you'd expect it to.

What You Measure Changes What You See

I've mentioned the Brigance Inventory of Basic Skills throughout this book because it's normed and standardized in a way a classroom quiz never is — it tells you, specifically, that a competency has been mastered, not just that a percentage was earned on a particular Tuesday. That's Rules 62 and 63 together: measure progress so a child can actually see themselves growing, and know the child behind the score well enough that the score never becomes the whole conversation. A grade collapses a hundred different pieces of information into one number. A real competency measure tells you which of those hundred pieces is still missing.

Individualization Begins with Observation, Not Paperwork

Early in my career, teaching a self-contained K–5 classroom, I called the Everyday Math coordinator with an honest question: how was I supposed to teach kindergarten through fifth grade content in the same room, at the same time? Her advice reshaped how I taught for the rest of my career. Do a short lesson on the day's main topic, she said, and then get out the games and let the class play them for the rest of the ninety-minute block. I was skeptical. Then I watched it work — real numeracy, real subitizing, real number sense, built almost entirely through play, in a room full of kids meeting their actual IEP goals and objectives while having what looked, from the doorway, like recess. I later learned that a large share of those Everyday Math manipulatives traced straight back to Maria Montessori's own materials, and once I saw that connection, I went looking for her original work and became something close to a devoted student of it.

What I borrowed most directly from Montessori was the idea of a prepared environment — materials arranged so that a child could see, visually, whether their own work was correct, without waiting for an adult to confirm it. Montessori built this into the materials themselves through what she called control of error, and she paired it with command cards that walked a child step by step through a process, so the material itself carried a good share of the instruction. We used that same logic constantly, even on the days we were required to do workbook pages: kids worked the problems in pairs, buddy to buddy, and if either partner needed support, they'd go get the beads, a number line, or the rekenrek — an arithmetic rack invented in the Netherlands, sometimes confused with the separate "Danish abacus," ten beads to a row, five and five, color-coded to make quantity visible at a glance. A worksheet stayed mandatory some days. Whether a child suffered through it alone or worked through it with real materials and a partner was never mandatory. That part we always controlled.

Melody is the clearest proof I have of what that combination can do. She came to me with an IEP covering nearly every academic area, and by her own account she couldn't reliably count to a hundred or manage addition and subtraction beyond single digits. I sat her down with a hands-on counting frame, and something started clicking almost immediately — she could feel, physically, what place value meant for the first time, and she took the counting frame home to keep practicing on her own. Once she was genuinely fluent with it, I made her one of the classroom's math educators, running a small group of her own. She acted like she'd been handed superpowers. She still wanted regular reassurance at first — I taught her to sit shoulder to shoulder with the student she was helping instead of across the table, since a number looks different upside down — but that self-doubt faded fast as her group kept succeeding under her. From the counting frame, she moved into the stamp game, the golden beads, the bankers game, each transition easier than the last because the developmental sequence underneath all of them was the same one Montessori had already mapped out, decades before I needed the map. By fifth grade, after years in pull-out special education, she tested into the high math group and had grown three and a half years on her MAP math score in far less time than that. That's Rule 64, made as concrete as I know how to make it: individualization didn't begin with a paperwork review of her file. It began with watching what actually happened once real materials were in her hands.

Every Plan Is a Hypothesis, Not a Verdict

It became routine in my classroom to call an IEP meeting early — sometimes just weeks into a goal — because a written objective had already been proven too conservative by what a child was actually doing with the rekenrek. Kids who had shown no real progress in math for years would pick up genuine understanding within weeks of getting their hands on concrete materials, having what amounted to a small breakthrough on a near-weekly basis. We used dice. We used a simplified version of the Japanese soroban, and I'd show students footage of children in Singapore doing rapid mental arithmetic with an imaginary abacus, fingers moving through the calculation long after the physical tool was gone — proof, plain to a room of nine-year-olds, that a skill built through the hands doesn't fade the way a memorized fact does. Every lesson started concrete, moved to pictorial, and only then reached the abstract, so a student could travel back down that ladder any time the abstract version got away from them. What surprised me most, watching this happen year after year, was that the forgetting curve seemed to simply stop applying. Kids who'd hit a wall for years started asking for harder problems, because for the first time the material felt less like a test they kept failing and more like a game they'd finally learned the rules to. Rule 65 exists because of exactly this: a written goal is a hypothesis about how fast a child will learn something, and the moment the evidence in front of you outruns that hypothesis, the plan has to change, not the child.

Celebrate Growth Against the Child's Own Starting Line

Melody's three and a half years of growth only means something once you know where she started. A grade-level cutoff would have called her a failure for most of her time in that room. Her own starting line called her exactly what she was: a student making some of the fastest real progress in the building, on her own timeline, which is the only timeline Rule 66 ever asks a teacher to actually honor.

A Word Worth Getting Right

I want to be honest about something rather than paper over it. Sweden's educational culture has a real, specific term for the level of mastery at which a student is trusted to teach or hand a skill off to someone else — the same idea this book has been building since the Sage role in Chapter 2 and Rosa's writing classroom in Chapter 5. I remember it beginning with the letter A, and I remember the larger system it belonged to being carefully graduated, with real clarity about what each rung of competence looked like. I was not able to track down the exact word with confidence, and I'd rather leave a placeholder here than hand you a word I'm not certain of in a book meant to last. If you have contacts from your time at Uppsala who could confirm it, that single word would be a remarkable thing to close this section with.

The Ultimate Goal Was Never a Two Sigma Score

Rule 67 brings this book back to where it started: Benjamin Bloom's 1984 challenge, the two standard deviations a private tutor produces that a room of twenty-five has struggled to match ever since. Every foundation in this book — the Sanctuary, the Structure, the Dosage, the Bridge, the Multiplier, the Joy Engine, and now the Mastery Contract — was never actually chasing a score. A score was only ever a byproduct, a number that happens to move when the real thing is happening underneath it. The real thing was always a specific child, on a specific day, finally believing something nobody had given them permission to believe before: I can learn.

The Road Has to Be Clear for Everyone Standing on It

One more thing has to be true for any of this to work, and it's easy to take for granted after twenty-some years of building it: the road to mastery has to be clear to every single person who has a stake in it — the teacher, the child, and the parent — or it isn't actually a contract, it's just paperwork one side understands and the other two are expected to trust blindly. That's worth three rules of its own, closing out this foundation the same way the other six were closed out, ten rules deep instead of seven.

The Ten Rules

61. Don't move on because the calendar says so; move on because learning has happened. Sweden's pass-or-redo model isn't punitive. It's just honest about what a semester's end can and can't prove.

62. Measure progress so students can see themselves growing. A normed, standardized measure of a specific competency tells a child something a percentage grade never can.

63. Know the child behind the score. A hundred pieces of information collapsed into one number will always hide which of those hundred pieces is still missing.

64. Individualization begins with observation, not paperwork. Melody's file said she couldn't count to a hundred. Her hands, given a counting frame, said something else entirely within weeks.

65. Every plan is a hypothesis, not a verdict — revise it the moment the child shows you it's wrong. An IEP goal written in September has no authority over what a child proves true in October.

66. Celebrate growth against the child's own starting line, not just the grade-level line. Three and a half years of growth reads as failure against a grade-level cutoff and as triumph against Melody's own.

67. The ultimate goal is not a Two Sigma score — it is a child who finally believes: I can learn. Everything in this book was always in service of that one sentence, spoken honestly, by a child who has real reason to believe it.

68. Every mastery plan should show, in plain language, what's already mastered and exactly what comes next. Not just where a child currently falls short — the IUP's whole genius was pointing forward, never just backward.

69. If a parent can't read the plan and understand exactly what to work on tonight, the plan hasn't done its job yet. Clarity for the teacher who wrote it is not the same thing as clarity for the family who has to live inside it.

70. Forgetting isn't falling behind — it's information: go back, retry, and keep moving forward. A contract that treats a forgotten skill as a crisis has misunderstood what a contract is for.


Where They Are Now

Yvette read Clifford the Big Red Dog to her mother, cover to cover, at the end of that first year, and her mother cried. Omar's decoding and comprehension gap closed enough that he went on to a full scholarship at UCLA in computer science. Oscar came back years later, at a school festival, to say he could finally read. Grace went from a second-grade reading level to a seventh-grade level in twenty days, skipped two grades, and called years later, freshly graduated with her bachelor's degree and starting a master's program, to ask if I'd finally written the book. Rosa became her own classroom's writing teacher before she'd finished fourth grade. Melody went from unable to reliably count to a hundred to teaching her own small group and testing into the high math group two years later. None of them got there because a pacing guide said it was time. They got there because somebody built a room with a very clear picture of what mastery actually looked like, handed them real tools instead of a worksheet, and then waited exactly as long as each of them actually needed — no longer, and no shorter.

Seven foundations. Seventy rules. One argument, made from the inside of a real classroom instead of a policy memo: a child given belonging, protected time, real volume of practice, genuine cognitive access, distributed attention, real joy, and an honest, individualized, forward-pointing measure of their own growth will do things no test designed for an average child could have predicted. That's not a theory. It's Yvette, Omar, Oscar, Grace, Melody, and Rosa, in that order, over more than twenty-five years. What's left is to see all seven foundations as one machine, working together, instead of seven separate chapters read one at a time — and that's exactly what the Conclusion is for.

Melody’s math progress was transformed by moving away from worksheets and instead using a sequential progression of physical, hands-on materials. When she first entered the classroom, she had an IEP covering almost every academic area and could not reliably count to 100 or calculate basic addition and subtraction beyond single digits.

Her breakthrough was driven by several key factors:

  • Progressing Through a Logical Sequence: From the counting frame, Melody transitioned to other structured materials mapped out by Maria Montessori, including the stamp game, golden beads, and the bankers game. Each tool built naturally on the previous one because they shared the same underlying developmental sequence.
  • Eliminating the "Forgetting Curve": By starting with the concrete, moving to pictorial representations, and only then moving to abstract math, Melody could always "travel back down" the ladder to a physical tool whenever an abstract concept became confusing. This approach stopped the typical forgetting curve, making math feel like a game where she finally understood the rules rather than a test she kept failing.

Ultimately, these hands-on tools bypassed the limits of her original IEP. After years of being in pull-out special education, Melody tested into the high math group by fifth grade and achieved three and a half years of growth on her MAP math score in far less time than that, going from being unable to count to 100 to teaching peers and entering advanced groups in just two years.

While Melody specifically started with the counting frame and progressed through Montessori tools, the classroom also relied heavily on the rekenrek (a color-coded Dutch arithmetic rack). The rekenrek served a similar role for other students, helping them instantly "read" number structures based on fives and tens rather than counting individual beads one-by-one, sparking rapid breakthroughs within weeks of use.


1. Replace Letter Grades with Clear Competency Measures

Letter grades are inherently deceptive because they collapse a hundred different pieces of information into a single, arbitrary number, hiding exactly which of those pieces is still missing. To restore trust, we must measure progress through specific, standardized competencies. Instead of an "A" or a "B," a parent and student should see a plain-language breakdown of exactly what the child can and cannot yet do, removing all guesswork.

2. Implement a "Pass or Redo" Model

Rebuilding honesty means refusing to let the end of a semester or a school calendar substitute for actual learning. A trust-based system operates on a pass or redo basis. Passing a child to the next grade when they haven't mastered the current material is an act of dishonesty that accumulates "academic debt" which eventually comes due later in life. A true mastery contract refuses to let social promotion mask a lack of foundational skills.

3. Make the Learning Plan "Point Forward"

Most traditional progress reports look backward, detailing where a student has already failed. A true mastery contract must always point forward. It should act as a simple, logical ladder that a child can read and understand, outlining:

  • This is the skill you have mastered.
  • This is the one you are working on today.
  • This is the exact skill you will tackle next.

4. Strip Away Bureaucratic Jargon for Parents

A mastery plan is useless if it is just paperwork that only the teacher understands and the family is expected to trust blindly. To build a genuine partnership, the plan must be written in plain language. If a parent cannot look at the plan and understand exactly what to work on with their child tonight, the plan has failed.

5. Reframe Mistakes as Information, Not Crises

Trust is broken when children are penalized for forgetting or making mistakes. In a mastery system, forgetting is treated simply as valuable information—a signal to go back, retry, and continue forward. When a contract removes the fear of failure and treats learning as a continuous ladder, math and reading stop feeling like a test the child keeps failing and start feeling like a game where they finally understand the rules.

By shifting the focus from arbitrary grade-level cutoffs to celebrating growth against the child's own starting line, we can build an educational contract that is completely honest, transparent, and built to help every child believe they can learn.

Chapter 6: The Joy Engine

The first year I took over that sixth-grade class, I knew it needed a big goal — something worth the extra effort at the very start of the year, before anyone had a reason yet to trust that effort would pay off. I asked the kids what kind of field trip actually excited them, and steered the conversation toward the Southern Arizona Renaissance Festival, since sixth grade already touched history, culture, and geography, and the festival's whole tradition is building your own costume and stepping into a character for the day. They wanted it. The problem was the cost — close to two thousand dollars for the bus, the entrance, the cloth for costumes — and none of us had it.

So we opened a coffee shop. Fridays, before school, in a classroom already themed around fantasy and Dungeons and Dragons, we started baking brownies and cupcakes and pulling shots of coffee, using supplies I picked up from a restaurant supply store. The kids came in early, in little uniforms, and took orders from the roughly sixty staff members rolling in for their morning shift. By the time the bell rang, most of the baking was already done — folded into the math block as fractions, since scaling a brownie recipe up for sixty adults is a fraction problem with real stakes attached to getting it wrong. Every kid wanted to bake. Every kid wanted to be a server. For a lot of them, it was the first real job they'd ever had — hot ovens, hot coffee, actual customers, actual money. I'd built a little Parisian café corner in the room itself, French café chairs under a big window, my own paintings of Paris on the wall from my years traveling through Europe, so the whole thing felt like more than a fundraiser. It felt like they'd been let into somewhere adult. By the end of the year we'd made our two thousand dollars, sewn the costumes, chartered the bus, and had the Renaissance Festival day everyone had been working toward since September — polite, professional, and, by every account I have, one of the best days of that entire year.

I want to be plain about what that Friday coffee shop actually was, because it's the whole argument of this chapter compressed into one classroom fundraiser: joy was never the reward sitting at the end of the real work. The coffee shop was the real work. Fractions, customer service, inventory, recipe adjustment when the snickerdoodle brownies sold out three weeks running and the kids had to plan for demand the next time — none of that was dressed up as fun to make the math go down easier. The math was inside the fun from the start, doing its actual job, and nobody in that room could have told you where the arithmetic lesson ended and the joy began, because there was no seam between them.

Joy Is the Mechanism, Not the Reward

Rule 51 is the thesis this entire chapter exists to defend, and I want to answer the objection a skeptical reader is already forming before it gets a chance to fully form: isn't this just recess with extra steps? No — and the coffee shop is the proof. A recess period doesn't teach a child to scale a recipe for sixty customers, track which baked goods sold out and which didn't, or hold themselves professionally while taking an order from an adult who intimidates them a little. Rigor and joy were never actually in competition. A school system convinced they were is mistaking the seriousness of a worksheet for the seriousness of the learning happening underneath it — and a room that looks, from the doorway, like a coffee shop, a bakery, a chess club, an artist's studio, or a puppet theater is not a room where rigor went to die. It's a room where rigor finally stopped needing to look miserable to be taken seriously.

Every Modality Is a Door In

I filled my classroom with genuinely high-end puppets — Sesame Street quality, full-size, a whole cast of fantasy characters, chefs, police officers, enough for real community theater even though I never had quite enough for every student to hold one at once. We built miniature theaters out of curtain rods and PVC tubing, and kids wrote their own plays, built their own sets, and learned staging and dialogue the way you actually learn staging and dialogue — by doing it badly first, in front of an audience of six-year-olds who didn't care. One year, off the back of a class favorite, Dragons Love Tacos, they built a full set, wrote a script, and performed it for the kindergartners and first graders down the hall.

The puppets did double duty. They were a safe rehearsal space for real human situations — what it feels like to be bullied, how to respond when someone's cruel to you — because a puppet lets a child say something true without having to say it as themselves first. And when we were working through literary elements or poetic devices, acting a concept out with a puppet got a room to real understanding roughly ten times faster than the same concept ever moved through a worksheet or an app. I'll also say, honestly, that the very first thing that happens every time you hand a room full of rascals a puppet is that a few of them try to use it as a weapon, and you have to sit them down and explain that the same ohana rules that hold the rest of the classroom together apply to the puppets too. That's not a flaw in the method. That's just what building anything with real materials and real freedom actually looks like in the first ten minutes.

Turning Repetition Into a Game

Legendary Lands and Vocab Candy, from earlier chapters, both live inside this same principle, and I won't repeat their mechanics here — but it's worth naming why gamified repetition works, since "make it a game" can sound like a gimmick if you don't say the quiet part out loud: a game gives a child a reason to want the fortieth rep, not just tolerate it. A worksheet's fortieth repetition of the same skill announces itself as the fortieth repetition. A game's fortieth repetition just feels like getting closer to winning.

The Brain Remembers What It Feels

Somewhere in the middle of building all of this, I read John Medina's Brain Rules, and it did something I don't think a book has done for me before or since: it told me, with actual neuroscience behind it, that what I'd already been doing on instinct for years was exactly right. Emotionally charged experiences get consolidated into memory differently than flat, affect-free ones — a joke, a song, a moment of genuine surprise, embeds itself in a way a worksheet completed in silence simply doesn't, no matter how much content that worksheet technically covered. That's Rule 55, and it's the closest thing this chapter has to a scientific guarantee: a room that makes children feel something while they learn is a room that's cheating the forgetting curve, on purpose, using the brain's own architecture instead of fighting it.

Surprise as a Discipline

Some days, I threw the entire daily schedule out the window on purpose. We'd spend the whole day on one enormous problem instead — design a habitat pod for four astronauts traveling to Mars, eight months there, eight months back, four months on the ground, working within real measurement constraints, solving your own water recycling, building it out of grid paper and card stock and a scale astronaut I'd printed on our 3D printer so nobody was guessing at proportions. Or the Dollar Tree survival challenge: a crate of dollar-store items, and a team has to plan real food, water, shelter, and fire for twenty-four or forty-eight hours using only what's in the crate. Conversation and collaboration went through the roof on those days in a way they never quite did on a normal Tuesday. That instinct came straight out of my years as an Odyssey of the Mind coach, where kids spend months solving one open-ended engineering problem and then have to present it as a skit on top of everything else — and I also borrowed OM's "spontaneous problem" format for smaller doses: a fifteen-minute detour, dropped into the middle of a reading or math block, just to reset a room's attention before it started to drift.

This is also where Rule 56 connects directly to something every teacher actually cares about: attendance. Kids knew that missing a day might mean missing the entire Martian habitat build, or the day the class figured out how to rig a shower curtain into a working tent. And they knew that missing assignments, for any reason, meant catching up during Fun Friday instead of joining it — so showing up and staying genuinely engaged while you were there was the only way to protect your Friday. That's not a threat. That's just what happens when the room itself is worth being present for.

Humor Lowers the Exact Defenses a Struggling Learner Walks In With

I've always loved a joke, and I've always trusted a little bit of absurdity more than I trust most classroom management advice, especially after reading Brain Rules confirmed I wasn't wrong to lean into it. You'll watch fluency change on a stopwatch — a cold read of five or six words a minute climbing to thirteen after four rehearsed readings, eighty climbing to a hundred twenty — and you'll watch a class take three full weeks to master a song in September and a single day to master one in June, because the dose was building a capacity, not just teaching a song. You'll walk into a classroom built like a working artist's atelier, walls covered floor to ceiling in the teacher's own oil paintings, because sometimes the most convincing argument for patient, repeated practice is one a child can simply look up and see. And you'll learn the rule underneath all of it: mastery was never finished until a child could hand it to someone else.

Chapter 4 — The Bridge. Decoding is not comprehension, and confusing the two costs children who are more than ready to think, years before they're ready to read every word on the page. You'll meet Omar, a boy who wanted to read Harry Potter in a language he could barely decode badly enough that he invented his own study method before anyone gave it a name — and who went on, years later, to a full scholarship at UCLA. You'll see him and Oscar, from the chapter before, prove the exact same rule from two completely opposite directions. You'll learn why a word a child doesn't have is a thought that child cannot yet think, and why the vocabulary tested on standardized assessments is not a secret — it's published, tiered, and almost never actually taught. You'll meet Grace, a fourth grader who went from a second-grade reading level to a seventh-grade level in twenty school days and got promoted two full grades early. You'll sit inside the real story of three schools staring down a state takeover, and the demonstration classroom that other teachers couldn't replicate just by taking the fun parts home without the rest of the system underneath them. And you'll watch a room full of ten-year-olds out-analyze a visiting adult, live, on the meaning of a heartbreak song — and watch exactly how proud that made them.

Chapter 5 — The Multiplier. One teacher and twenty-five students is a queue no individual skill can ever clear in real time — this chapter is the actual mechanics of turning twenty-five silent potential teachers into twenty-five real ones. You'll meet thirty-four of the lowest-performing sixth graders in an entire school district, kids the building had already nicknamed "Responsibility Room lifers," and watch a room with zero shared structure get rebuilt, from absolute zero, in twenty days flat — the same twenty days that later became the exact length of Reading Boot Camp. You'll see tissue paper flowers and a Whole Brain Teaching game called Vocab Candy do more to teach thirty-four rebellious kids to teach each other than any lecture on cooperation ever could. You'll get the sharpest distinction in the whole book, the one every skeptical administrator and school board member most needs to hear: the difference between real cooperative learning, built on individual accountability enforced by the students themselves, and the "group work" almost every adult in the room has their own bad memory of. And you'll meet Rosa, who became her own classroom's writing teacher in a matter of months, with a special education student at her side who became her closest collaborator rather than her project — and who helped her class outscore every year that came before it.

Chapter 6 — The Joy Engine. Joy is not the reward for finishing the real work. Joy is the delivery mechanism for the real work. You've already glimpsed pieces of this argument without knowing it was one — the atelier walls, the gestures and sign language of Vocab Candy, the tissue paper flowers tough sixth-grade boys couldn't wait to make, the songs unpacked line by line for their symbolism and metaphor. This chapter is where all of that finally gets its full case: why the brain holds onto what it feels far longer than what it's merely told, why humor lowers exactly the defenses a struggling learner walks in with every morning, why movement and making are not a break from rigorous academic work but are, done with intention, indistinguishable from it. It's the chapter that explains why a room that looks, to a skeptical visitor, like a hobby shop or a working art studio has not become less rigorous. It has simply stopped pretending rigor and joy were ever in competition with each other.

Chapter 7 — The Mastery Contract. The chapter that closes the whole system by returning to what every chapter before it was actually for. Not a pacing guide met on schedule. Not a single test score. This is where the book argues for moving a child forward because real learning happened, not because a calendar said so; for measuring growth against a child's own starting line instead of an arbitrary grade-level mark that was never about that specific child in the first place; for treating every individualized plan as a hypothesis to be revised the moment a child proves it wrong, never a verdict to be defended past the point it stopped being true. It closes, deliberately, exactly where this book started: with one specific child, on one specific day, finally believing something nobody had given her permission to believe before. I can learn.

One Rule From Every Door

Before the stories and the reasoning behind each of these arrive in full, I want to give you a taste of the magic itself — one line, pulled from each of the seven elements, that captures the whole chapter in a single breath. There are sixty more rules where these seven came from, and none of them work in isolation; the single idea underneath all sixty-seven is that the best learning activities teach more than one thing at once. But if you only remember seven things from this book, let them be these:

From the Sanctuary: Every child is gifted until proven otherwise — and no test has the final word. And its harder twin: nobody gets to bully another person's brain, body, voice, or dignity — named in full, all four kinds, not just the one with a bruise you can photograph.

The names above — Sanctuary, Structure, Dosage, Bridge, Multiplier, Joy Engine, Mastery Contract — are the names I actually use in my own head, because they're the ones that carry the weight of what I watched happen in a real room. Read as a single sentence, the seven professional terms form the actual process this book is arguing for, start to finish: Belonging makes risk possible. Architecture makes learning efficient. Practice makes learning fluent. Cognitive Access makes learning intellectually expansive. Distributed Expertise makes individualized attention scalable. Joyful Persistence makes sustained effort possible. Mastery makes progress visible and instruction responsive.

That's not seven separate initiatives. That's one process, in order, each foundation load-bearing for the one that comes after it — which is exactly why this book has to be read as seven chapters of one argument, not seven independent chapters you can skip around in based on which one sounds most urgent this semester.

Before You Turn the Page

I want to ask you something, and I want you to actually sit with it instead of skimming past it the way we skim past most things asking to be sat with.

If you've been teaching for more than a few years, you already know what it feels like when a child stops trying. Not dramatically — no tantrum, no incident report. Just a quiet closing, somewhere around the third or fourth time a task confirms what they'd started to suspect about themselves. You've watched it happen. You may, if you're honest, have watched it happen and not known what to do about it in that exact moment, because the pacing guide didn't stop moving just because one kid did.

So before we go further:

When was the last time a child in your room looked like Yvette did on the first day of school — that specific, unguarded, almost embarrassing kind of hope — and what did your classroom do with that hope over the following months? Did it grow, or did it get quietly managed down to something more "realistic"?

In twenty-six years, I've had more Yvettes than I can count — kids who, by kindergarten or first grade, had already made no measurable progress through MTSS, through RTI, through whatever tiered system was supposed to catch them, and eventually landed on an IEP that mostly documented how far behind they were rather than what they were actually capable of. Part of what I've always done, sitting one-on-one with a struggling reader, is give them the Brigance Inventory of Basic Skills — decoding, yes, but also a real listening comprehension test, reading a grade-level passage aloud and asking real comprehension questions, which is something almost no school I've worked in ever required as standard practice. For so many of these kids and their parents, that test alone was a genuine revelation, because the only number anyone had ever measured was decodable reading — and for a child who doesn't come from a home with a tradition of reading aloud, that number can sit flatlined at five words a minute, mostly sight words, for years. I've told those kids, honestly, that I couldn't read either, once — that it was learning songs that gave me my first real entry point into decoding — and then I told them we were going to move heaven and earth to make sure they got there too. Too many of them had already quit on themselves before I ever met them, because a report labeled "BR" on a test had convinced a seven- or eight-year-old that it stood for "bad reader" instead of "beginning reader," and nobody had corrected that belief. Some of the same kids, tested properly for listening comprehension, were sitting years above their own decoding level and had never once been told that the two numbers meant something different from each other. Changing that belief was never just an activity. It was a promise.

How many children in your care right now are living inside someone else's ceiling — a label, a test score, a folder, a comment passed teacher to teacher in the hallway — that has nothing to do with what they're actually capable of, and everything to do with what a system found convenient to write down?

I have spent a long time trying to answer that question honestly about my own district, and the honest answer cost me something. We are obsessed with data dashboards — extra administrators whose entire job is MTSS and RTI compliance, more instruments measuring the thing than people actually looking at the child the instrument was measuring. I tried, for years, to advocate for a different way of doing things, using what I'd actually seen work in other academic systems and other countries. Most of the response I got back was a kind of dogmatic incuriosity — teachers and administrators who had already decided what education was supposed to look like and weren't interested in re-examining it, no matter what evidence I brought. The only thing that ever bought me a moment of attention was our district having genuinely failing schools — and even then, the traction didn't last. A friend of mine, the author Barry Lane, told me once that you can never be a sage in your own country, and that line is the actual reason Reading Sage exists as a blog instead of staying trapped inside one building that didn't want to hear it. Being dyslexic and dysgraphic myself, and eventually getting the professional vocabulary to name what I'd lived through as a child, felt like something that should have been valuable to the district that employed me. It wasn't, particularly. But it turned out to matter to a wider audience of teachers looking for a different set of eyes — and a real share of why former students still write to me, years later, is that a seed of hope got planted in my classroom that nobody watered very well afterward, and it grew anyway.

What would you do differently tomorrow morning if you knew, with total certainty, that every child in your room was capable of the thing Yvette did — not because you'd lowered the bar to make it feel achievable, but because you'd finally seen the actual mechanism by which one-on-one attention produces two sigma of growth, and realized you could build that mechanism into a room of twenty-five?

I got lucky, for a stretch of years, in a way I don't take for granted: I had a principal who let me run Reading Boot Camp, let me teach with far less reliance on workbooks and worksheets than the district technically preferred, because she could see it was working — not just for typical students, but for kids in a self-contained classroom who were cognitively delayed and impaired, making the same Two Sigma leap everybody assumes only applies to a general education room. Read about Bloom's problem on paper and it's easy to think, that's a nice idea, but it can't possibly work in a self-contained class. I got placed in that self-contained class by what I can only call my higher angels, and it opened my eyes to believe in something like a miracle happening in slow motion, over and over, in front of me. I understood, by watching it, that the right sanctuary, the right structure, the right dosage — all of it, together — meant every child could learn and could come to believe it about themselves. I tried, in good faith, to bring that vision to the rest of my district. Our district was run, at the time, by a superintendent with a law background, skilled at using emotional appeal and the other tools of rhetoric to sell whatever he'd already decided was best practice. I had one school board member who thought what I was doing mattered enough to share district-wide, and he was pushed back on. I got the reputation instead — troublemaker, outlier, the person who needed to be boxed back in. None of what I built would have survived a single year without a principal willing to protect it, because she understood it was serving the kids, even while the district moved, more and more, toward strict fidelity: everybody doing the same thing, defended in the same careful, lawyerly language.

And what has it cost you — not the students, you, the person who chose this work — to keep showing up inside a system that so rarely asks that third question?

Her name, for this piece, is Marisol. She was nine when she sat in my fourth-grade classroom, and she told me once, years later, that before that year she despised school. Not disliked. Despised. Something had already been decided about her, and about what school was for, before she'd had the chance to decide anything for herself.

What changed it wasn't a curriculum. It was Odyssey of the Mind — a team, a problem to solve, a reason to stay after the bell rang. It was someone staying late with her until her mother got off work, not because a schedule required it, but because it mattered that she wasn't alone. She went on to chase aerospace engineering. She wrote to tell me, a decade later, that she'd never forgotten the year someone trusted her before she'd proven anything.

I've kept that letter through every year that got harder to keep going. I pull it out when the job stops feeling like teaching and starts feeling like something else — compliance, maybe, or inventory. It reminds me what the job actually was, underneath everything we built on top of it. And what we built on top of it has a name. Two names, actually: No Child Left Behind, and its sequel, Race to the Top.

No Child Left Behind was, by the arithmetic of its own title, a promise about people. In practice it became a promise about scores — and the two are not the same promise, however much the architects of the law wanted us to believe they collapsed into one. A child can be perfectly present on a spreadsheet and completely absent from the room. A child can hit every proficiency band and still walk into a building each morning feeling like nobody there would notice if they didn't. The law's failure wasn't that it aimed too high. It's that it aimed at the wrong referent. It asked, is the number moving? It never once asked, does the child feel trusted? And when accountability regimes have to choose between a value they can measure and a value they can't, they always measure the one they can — not from malice, but from architecture. That's simply what a system built entirely around instruments will do: optimize for what the instrument can register, and treat everything the instrument can't register as if it doesn't exist. Belonging doesn't show up on a dashboard. Trust has no proficiency band. Under the regime that followed — first NCLB, then Race to the Top's competitive scramble for federal dollars tied to test performance — these things weren't attacked. They were simply never counted, and what isn't counted in a system obsessed with counting eventually stops being tended.

There's something worth sitting with in the word accountability itself. Its root is account — to give an account of, to tell, to render into language something that happened. An account, originally, was a story you told someone who trusted you enough to ask. Somewhere in the last quarter-century, we hollowed that word out and refilled it with arithmetic. "Accountability" stopped meaning tell me what happened to this child and started meaning show me the number. We kept the word and discarded the narrative it was built to hold. A teacher used to be accountable to a child, a family, a community — a relationship with obligations that ran in more than one direction. Now a teacher is accountable for a metric, a relationship that runs only one way, toward an office that never meets the child at all. This is the move the philosopher Martin Buber described a century ago, in different language: the collapse of I-Thou into I-It. An I-Thou relationship meets a person as a whole, irreducible presence — the way I met Marisol, not as a proficiency band but as a nine-year-old deciding, in real time, whether the world was safe enough to try in. An I-It relationship meets a person as an instance of a category, a data point to be processed and reported upward. NCLB and Race to the Top didn't invent that kind of thinking in schools. But they built the pipes, the funding formulas, and the professional incentives that let it flow through every layer of the system, from the state department down to the exit ticket on a nine-year-old's desk.

I've spent time studying Swedish classrooms, where a different premise operates: the individuell utvecklingsplan, an individual development plan built long before there's any grade to argue about. It tracks a child academically, yes, but also socially, emotionally, and in terms of the executive-function scaffolding a child needs to eventually direct their own learning. No child is reduced to a single axis, because no single axis was ever asked to carry the whole weight of what a "successful child" means. That model costs something — time, trust in teacher judgment, a willingness to tolerate ambiguity a spreadsheet-driven system can't stand. But it buys something no test score has ever bought: a child who believes the adults around them are actually looking at them, not through them toward a number. This is the same instinct behind the classical Trivium — grammar, logic, rhetoric — as I've come to understand and teach it. It isn't a content sequence. It's a shield for the mind, a discipline that assumes the learner is a reasoning, speaking, meaning-making person from the start, not a vessel waiting to be filled and later tested for fullness. Oracy has to come before literacy in any real sense, because a child who has never been trusted to speak will not trust the page either. You cannot standardize your way into that kind of trust. You can only build it, in a room, over time, the way it got built for Marisol.

Raise the bar. Close the gap. Race to the top. Every one of these initiatives borrowed the language of ascent, as if education were a single vertical axis and children merely at different altitudes on it. But a child is not an altitude. A child is a whole terrain, and the initiatives that promised to leave no one behind ended up doing exactly that to everything a ruler can't measure: belonging, trust, the sense of mattering to someone before you've achieved anything at all. What we left behind was the relationship. What we kept was the account, in the new, hollow sense of that word. Marisol didn't write to thank me for her test scores. She wrote to thank me for staying after school. That's the account that was actually worth keeping, and it's the true cost this question is asking about: not what the system took from the kids, but what it demanded I hand over of myself, year after year, to keep giving them something the system itself was never built to count. This is why we teach.

One more, and it's the one I'd ask you to actually act on: who is the next teacher down the hall, the next administrator in your building, the next school board member up for reelection, who needs to read what you're about to read — and what has actually stopped you, until now, from putting it in their hands?

I don't remember who said it first — I've heard it credited to Archbishop Desmond Tutu, though the exact origin is disputed — but it's stayed with me longer than almost anything else I've heard about this work: at some point, you have to stop pulling drowning people out of the river and go upstream to find out why they keep falling in. Our system spends an enormous amount of time, effort, and treasure pulling children out of the river, one at a time, and calls that heroism, without ever asking who or what keeps pushing them in. The policy conversation today is full of the word fidelity — fidelity to the curriculum, fidelity to the policy — and almost empty of the word that should matter more: fidelity to the child, fidelity to the family. We talk endlessly about rigor, but rigor to the relationship will always matter more than rigor to a standard nobody wrote with your specific classroom in mind. The lack of trust, the lack of voice and agency handed to the people actually doing this work, has turned teachers into a kind of societal whipping boy — punched down on by administrators, school boards, policymakers, and politicians who have mostly never sat in the room they're legislating. Some districts have started requiring administrators to substitute teach regularly, not entirely because of a Stanford Design Thinking insight about empathy, but sometimes because a budget shortfall forced their hand — and the accidental result is the same either way: an administrator who now knows, in their body, what the fortieth minute of a Tuesday afternoon with twenty-nine children actually costs a person. I hope this book becomes something closer to a beacon than another program — a case for going upstream instead of only ever getting better at pulling children out of the water. I got my degree in special education, and one thing about that training has never left me: your job, explicitly, was to act as a fiduciary for the children in your care — to do everything in your power to help them reach their highest potential, whether or not any policy or published curriculum told you to. That kind of advocacy doesn't come from a mandate. It comes from real thought, applied to a real child, over and over, for as long as it takes. Every child deserves that. Not just the ones lucky enough to land in a room where someone had already decided to give it to them.

I'm not asking these to make you feel bad about where you are. I'm asking because I've been where you are, standing in front of thirty kids with a pacing guide in one hand and a kid like Yvette in the other, knowing the two didn't fit together, and doing it anyway for years before I understood why the version I eventually built actually worked. This book is the why. It is also, I hope, permission — to stop waiting for a publisher, a superintendent, or a mandate to hand you something you are already smart enough, and were always smart enough, to build yourself.

Yvette taught herself to read that year. I just got out of the way and gave her enough time, enough repetition, enough belief, and enough love to do it. Everything in the pages that follow is an attempt to explain, precisely and repeatably, what "getting out of the way" actually requires — so that the next Yvette in your classroom doesn't have to be the exception who happened to get the right teacher in the right year. She can just be what happens when the room itself already knows how to teach her.

Every classroom already has a Yvette sitting in it right now. This book is how you stop being the exception who happens to notice her — and start being the reason she isn't the only one who gets found.
