Intellectual Freedom Needs a Framework
When I first started teaching, I thought I had incredible classroom management.
I was working in a school where Kagan Cooperative Learning was part of the culture of the entire building. Every classroom used familiar structures. Students practiced the same kinds of transitions. They knew how to move from listening to partner talk. They knew how to line up. They knew how to turn in work. They knew how to begin a Think-Pair-Share or a Buddy Buzz without waiting for the teacher to explain the entire process again.
The routines were everywhere.
They were not special to my classroom.
They were part of the school's instructional DNA.
At the beginning of my career, I mistook that shared infrastructure for my own exceptional ability to manage a classroom.
I was still learning.
The children had been practicing.
They had been rehearsed.
They knew the choreography.
A child could walk from one classroom into another and recognize the expectations because the adults had built a common language around learning. When the teacher gave a signal, students knew what it meant. When the teacher introduced a cooperative structure, students already understood the basic mechanics. Much of what I thought was my classroom-management talent was, in reality, the accumulated work of an entire school community.
Then I moved to another school.
The shared structures disappeared.
There was no common cooperative-learning culture. No Kagan language running across classrooms. No shared transitions. No common expectations for collaboration. No schoolwide practice in how students listened, responded, moved, worked with partners, or managed themselves inside a group.
And eventually I found myself taking over a sixth-grade classroom with thirty-four students, many of them reading three or more years below grade level.
It was entropy.
It was chaos.
And I discovered something uncomfortable.
I was the bottleneck for everything.
Nothing happened unless I made it happen.
Students could not move smoothly into a new activity without repeated directions. Group work required constant monitoring. Transitions consumed enormous amounts of time. Collaboration often meant that one student worked while another watched. Every routine that had once seemed automatic now depended on me.
That classroom changed the way I understood structure.
I stopped assuming that cooperation would naturally emerge because I told students to cooperate.
I stopped assuming that a classroom culture would somehow build itself.
I stopped believing that “good classroom management” was primarily a personality trait possessed by naturally gifted teachers.
Before I could teach the academic standards I had been hired to teach, I had to build the infrastructure that made teaching possible.
I had to teach routines.
Practice them.
Rehearse them.
Correct them.
Practice them again.
And then practice them until students no longer needed me to manage every movement in the room.
That experience taught me something I have carried through the rest of my career:
Structure is not what a teacher does to children. Structure is what a learning community practices together until productive behavior becomes part of how the community operates.
That distinction matters.
Because structure is not control.
Structure is not silence.
Structure is not compliance.
And structure is certainly not a script.
Real structure is what makes freedom possible.
Chaos Is Not Neutral
The first chapter of this book was about sanctuary.
A child needs a place where it is safe to risk being wrong.
But safety alone is not enough.
A classroom can be emotionally safe and still waste a child's entire day.
A child can enter a warm, welcoming room and spend hours waiting, wandering, wondering, transitioning, and trying to figure out what happens next.
Where do I go?
What am I supposed to do?
Do I talk now or listen?
Do I get my materials?
Who am I working with?
What happens when I finish?
Those questions seem small.
Across an entire day, they are not.
Every unnecessary moment of confusion takes something from learning.
Chaos taxes attention.
It taxes time.
And the children who can least afford to lose either usually pay the highest price.
The confident child may recover quickly. The anxious child may not.
The experienced student may know how to infer what the teacher wants. The child who already struggles with executive functioning, attention, language, or academic confidence may spend far more energy simply trying to locate themselves inside the activity.
That is why structure matters.
Not because children need to be controlled.
Because attention is limited.
And attention should be spent on thinking.
Rule 11: Structure Creates Freedom
A well-structured classroom does not eliminate spontaneity.
It creates the conditions for it.
Think about what happens when the mechanics of the classroom become automatic.
Students know how to get materials.
They know how to begin.
They know how to move into a partner conversation.
They know what productive collaboration sounds like.
They know what happens when they finish.
They know how to ask for help without waiting for the teacher to rescue them.
Suddenly, the teacher is no longer spending every minute directing traffic.
And the students are no longer spending every minute asking where to stand.
The cognitive and instructional capacity of the room expands.
That is what I mean when I say:
Structure creates freedom because chaos steals learning time.
A ninety-second transition instead of an eight-minute transition is not merely an efficiency improvement.
It changes the emotional and intellectual rhythm of the room.
Automatic routines protect momentum.
Protected momentum protects attention.
Protected attention creates more opportunities for thinking.
That is the real purpose of structure.
The Four Jobs of Time
Teachers talk constantly about time, usually because we never seem to have enough of it.
There is never enough time to teach everything.
Never enough time to intervene.
Never enough time to confer with every child.
Never enough time to read, write, practice, reflect, create, assess, reteach, and recover.
But the first question is not simply:
How do I get more time?
The better question is:
What is the time I already have doing?
I have come to believe that every significant portion of the school day should serve one of four purposes.
Mastery
The child is learning, practicing, applying, or strengthening something.
Recovery
The child is receiving support, rest, regulation, or assistance necessary to return to productive learning.
Reflection
The child is thinking about what they learned, how they learned it, what they believe, or what they need next.
Renewal
The child is restoring curiosity, energy, imagination, connection, or joy.
These four categories matter because not every productive minute needs to look like direct academic instruction.
A conversation may be reflection.
A walk may be recovery.
A song may be renewal.
A game may provide practice.
A read-aloud may simultaneously develop vocabulary, comprehension, listening, imagination, and community.
The enemy is not rest.
The enemy is not joy.
The enemy is not a pause.
The enemy is time that leaks away without serving either the child or the learning.
Rule 12: Protect Instructional Time
Instructional time is one of the most valuable resources in a school.
Once it is lost, it cannot be recovered.
You cannot save the ten minutes lost during a chaotic transition and spend them tomorrow.
You cannot return twenty minutes of wandering attention to the child who needed those twenty minutes to practice reading.
But protecting instructional time does not mean turning every moment into a worksheet.
It means deliberately asking:
What is this moment doing for the child?
If the answer is mastery, recovery, reflection, or renewal, the moment may be earning its place.
If the answer is unclear, the teacher has a design problem.
Structure Is Not a Script
I learned this lesson again during remote learning.
It was the spring of online instruction, and I was doing everything exactly as I had been told to do.
I opened the curriculum.
I followed the lesson.
I taught the mathematics according to the prescribed sequence.
On the other side of the Zoom screen were twenty-some small rectangles containing children who were, in various ways, somewhere else entirely.
They were not necessarily defiant.
They were not absent.
They were simply not with me.
The lesson checked every box.
The children were not buying in.
Then I changed something.
I began opening class early with art.
Before the mathematics lesson began, we painted, drew, and talked about the relationship between art and mathematics.
I told students that artists use geometry.
That architects use mathematics.
That perspective, proportion, pattern, symmetry, and measurement live inside art.
For some students, something clicked.
They loved art.
And suddenly mathematics was no longer a disconnected worksheet appearing on a screen.
It was connected to something they already cared about.
Nothing about the official mathematics curriculum changed.
The lesson that followed was still mathematics.
What changed was the doorway.
That experience reminded me of something essential:
A structure can organize learning. Only a teacher who knows the child can decide how to invite the child through the door.
That is where this book draws a hard line.
Structure is not a script.
A script tells every teacher to move through the same sequence regardless of who is sitting in the room.
Structure gives teachers reliable systems while preserving their responsibility to observe, adapt, and respond.
The distinction is enormous.
A routine should reduce unnecessary decisions.
It should not eliminate professional judgment.
The Teacher Is the Architect
A classroom should have dependable structures.
But those structures must serve the children inside them.
If I am teaching mathematics, I may begin with something students can hold.
A bead frame.
A stamp game.
A concrete manipulative.
Something that allows a child to experience place value before I ask them to manipulate symbols representing place value.
If I am teaching reading, I may begin with a read-aloud and a question that does not have one predetermined correct answer.
Then students move into structured conversation.
One student explains.
The other listens.
The other restates what they heard.
Then they respond.
Sometimes the doorway is serious.
Sometimes it is ridiculous.
I have asked students to decide whether Batman or Superman would win a fight and then required them to argue both sides of the question.
Within minutes, students are defending evidence, responding to counterarguments, listening closely, and learning how to change intellectual positions.
The point is not Batman.
The point is engagement.
A good teacher learns to recognize the difference between content and doorway.
The academic objective may remain stable.
The doorway may change depending on the children.
Rule 17: The Teacher Is the Architect; Students Are Active Builders
An architect does not build a structure by ignoring the site.
The architect pays attention to the ground, the materials, the purpose, and the people who will use the building.
Teaching should work the same way.
The teacher must understand the curriculum.
But the teacher must also understand the children.
A lesson may be beautifully designed and still fail because it assumes knowledge the students do not yet possess.
A curriculum may be rigorous and still be inaccessible because the staircase beneath the target has never been built.
That is not an argument against curriculum.
It is an argument against confusing curriculum with teaching.
The curriculum is a resource.
The teacher is responsible for building the learning experience.
Model Before You Release
One of the simplest principles of structure is also one of the most frequently neglected:
Do the thing before you ask children to do the thing.
If students are going to use a manipulative, demonstrate it.
If they are going to participate in a cooperative structure, model it.
If they are going to discuss, demonstrate what productive discussion sounds like.
If they are going to write a paragraph, show them the thinking that creates one.
A printed direction is not the same thing as instruction.
A routine a child has never watched an adult perform is not yet a routine.
It is a guess.
The classroom should gradually move toward independence.
But independence is built.
It does not arrive simply because the teacher announces:
“Now do this on your own.”
Oracy Before Literacy
One of the most important structures in my classroom is the deliberate teaching of listening and speaking.
Too often, schools treat talk as something that happens naturally.
Children will discuss.
Children will collaborate.
Children will eventually learn how to make an argument.
But that assumption is as unrealistic as assuming that children will simply discover multiplication because they spend enough time around numbers.
Academic conversation requires instruction.
Students need to learn how to:
listen for an argument
restate another person's thinking
disagree without attacking
provide evidence
ask for clarification
change their minds
explain their reasoning
That is why I use structured conversation before expecting sophisticated reading and writing.
Speaking is rehearsal for writing.
Listening is rehearsal for comprehension.
Conversation gives children a place to test ideas before those ideas become permanent marks on a page.
In Sage and Scribe, one student explains an idea while the other records and challenges the reasoning.
The Scribe might begin:
“I hear your argument…”
or:
“I hear your logic…”
That sentence frame appears simple.
It is not.
Before responding, the student must demonstrate that they actually understood.
Imagine what classrooms might look like if every disagreement began with:
“Here is what I hear you saying…”
That is not merely a communication skill.
It is intellectual discipline.
Word Detective
The read-aloud gives me another opportunity to build structure around curiosity.
I use a routine I call Word Detective.
The text must be good enough to reward attention.
Students listen to a chapter while I deliberately pause around unfamiliar or interesting words.
Instead of immediately giving them a definition, I ask them to investigate.
What do you notice?
Do you recognize part of the word?
Is there a prefix?
A suffix?
A root?
What might the surrounding sentence tell us?
Students become detectives rather than recipients.
The goal is not simply to complete a vocabulary assignment.
The goal is to help students encounter words repeatedly enough that the words begin to live outside the lesson.
A word that appears in a novel, returns in conversation, and appears again in independent reading begins to belong to the child.
That is fundamentally different from copying a definition once and never meeting the word again.
Rule 13: Do Not Confuse Busy Work With Practice
Practice has a purpose.
Practice strengthens something.
Busy work consumes time while creating the appearance of productivity.
The question is not whether an activity looks academic.
The question is:
What is this child becoming better able to do because of this activity?
If there is no answer, reconsider the activity.
Routines Protect Momentum
A classroom loses enormous amounts of learning time between activities.
The transition is where attention leaks.
Students finish.
They wait.
They talk.
They wander.
Someone cannot find a pencil.
Someone asks what happens next.
The teacher repeats directions.
Again.
A routine prevents the classroom from having to renegotiate the mechanics of learning every time the activity changes.
Students know how to:
listen
signal
move
pair up
begin
ask for help
clean up
transition
The choreography becomes familiar.
That is when it begins to disappear.
And disappearing is the goal.
A good routine should eventually become nearly invisible because students no longer need to devote conscious attention to it.
Rule 15: Establish Routines Until Students Spend Their Energy Learning, Not Figuring Out What Happens Next
The routine is successful when students no longer experience it as an event.
It is simply what the learning community does.
Rule 16: Give Students Clear Signals
Students need reliable signals for:
attention
transition
participation
collaboration
The signal itself is less important than consistency.
A signal becomes useful when students recognize it quickly enough that the teacher does not need to repeatedly explain what it means.
The goal is not obedience for its own sake.
The goal is shared efficiency.
The Bento Box
One of the first routines I teach a new class does not begin with an academic standard.
It begins with paper.
I teach students to fold a small origami Bento box.
The box is complicated enough to require attention.
I demonstrate the process step by step.
Then students try.
What happens tells me a great deal about the class.
Some students understand the visual sequence immediately.
Others struggle.
Some discover that they did not actually watch the demonstration.
Then something important happens.
Students who successfully learned the process become teachers.
They move to another table.
They demonstrate.
They explain.
They help another student complete the task.
This is a low-stakes introduction to one of the most important ideas in the book:
A learning community should not depend on the teacher as the only source of knowledge.
By the end, the students have learned more than origami.
They have practiced:
attention
observation
following a sequence
asking for help
receiving help
teaching
persistence
recovery from mistakes
The routine also becomes memorable because we use it.
Sometimes it holds popcorn.
Sometimes a snack.
Sometimes something connected to a celebration or the theme of a unit.
The structure remains familiar.
The experience changes.
That combination matters.
Routine and Novelty
A classroom made entirely of novelty becomes exhausting.
A classroom made entirely of routine becomes numb.
Children need both.
The container can remain stable while the experience inside it changes.
The routine might be:
We gather, listen, discuss, and investigate.
But the object of investigation may change.
The structure of the Bento box remains the same.
What it contains changes.
A familiar cooperative-learning structure can carry:
a serious historical question
a vocabulary game
a debate
a ridiculous hypothetical
a scientific problem
The routine creates security.
Novelty creates anticipation.
Rule 19: A Predictable Structure Should Contain Unpredictable Moments
Students should know how the classroom works.
They should not always know exactly what will happen inside it.
Rule 20: Novelty Is Not the Enemy of Routine
Routine without novelty goes numb.
Novelty without routine becomes chaos.
A healthy classroom needs both.
The Teacher Cannot Be the Bottleneck
The sixth-grade classroom that taught me about structure also taught me something else.
A teacher cannot personally manage every interaction in a room full of children.
If every question requires the teacher, the teacher becomes the bottleneck.
If every transition requires the teacher, the teacher becomes the bottleneck.
If every student must wait for individual approval before beginning, the teacher becomes the bottleneck.
The solution is not to make the teacher work harder.
The solution is to build structures that distribute responsibility.
Students need to learn how to help one another.
They need roles.
They need language.
They need predictable systems.
That is one reason cooperative learning belongs inside the structure of the classroom rather than being treated as an occasional activity.
Students must learn how to work together before teachers can expect collaboration to produce learning.
Structure in Service of Joy
This is where The Joy Engine begins to reveal itself.
People sometimes look at structure and joy as opposites.
They are not.
In my classroom, singing can be structure.
Art can be structure.
Handicraft can be structure.
A Socratic question hidden inside a song can be structure.
Joy does not make the classroom less rigorous.
Joy can become the delivery system for rigor.
When students sing, they may be learning language.
When they build something, they may be learning mathematics.
When they argue about Batman and Superman, they may be practicing evidence and counterargument.
When they fold a Bento box, they may be practicing attention, sequencing, and persistence.
The important question is not:
Is this fun?
The important question is:
What is this experience doing for the child?
The best activities often perform more than one job.
A good activity might simultaneously build:
knowledge
skill
confidence
community
memory
joy
I call this the Double-Duty Rule:
Whenever possible, build experiences that do more than one thing.
A routine that builds both knowledge and belonging earns its place.
An activity that creates both joy and practice earns its place.
A song that creates community while teaching language earns its place.
This is what fidelity to the child requires.
The child's day should not be a collection of isolated academic transactions.
The learning experience should be designed as a living system.
The Structure Audit
If you want to understand where your classroom needs structure, do not begin by asking:
What rules should I add?
Begin by watching.
Where does the room lose time?
Where do students wait?
Where do they repeatedly ask the same question?
Where do transitions collapse?
Where does the teacher become the bottleneck?
Where does one child consistently dominate another?
Where do students become dependent on adult direction?
Then ask:
What structure could remove this unnecessary friction?
Sometimes the answer is a routine.
Sometimes it is modeling.
Sometimes it is a visual signal.
Sometimes it is a cooperative-learning structure.
Sometimes it is student responsibility.
And sometimes the answer is that the teacher needs to stop doing a job the students are capable of learning to do themselves.

The teacher spends less time managing movement and more time listening to thinking.
And perhaps most importantly, the classroom develops momentum.
Learning does not stop and restart every few minutes.
It carries.
That is the purpose of structure.
Not control.
Not compliance.
Not silence.
Momentum.
A safe classroom gives children permission to take intellectual risks.
A structured classroom gives those risks somewhere to go.
Chapter One built the sanctuary.
This chapter builds the framework inside it.
Together, they create the first conditions of fidelity to the child: a place where children are safe enough to risk being wrong and a structure strong enough to keep the day from being consumed by chaos.
But structure alone is not enough.
A beautifully organized classroom can still fail a child if the child does not receive enough of the right learning experience.
That is the next problem.
That is the question of dosage.
The Joy Engine: Fidelity to the Child in Education

To apply this practically, you can run a Structure Audit:
- List the day’s activities down one side of a sheet.
- List the four jobs of time (Mastery, Recovery, Reflection, Renewal) across the top.
- Mark which job each activity serves.
- Cut or redesign anything on your schedule that you cannot associate with one of these four jobs.
Additionally, this framework is optimized by the Double-Duty Rule, which states that the most effective learning experiences are deliberately designed to perform at least two jobs at once—such as singing a song that builds language skills (mastery) while simultaneously fostering connection and classroom community (renewal).
